Building a Sales Playbook Your Team Will Actually Use

Most playbooks die in Notion. The 12-page playbook structure that gets used in live calls — and the one rule that makes it stick.

A 60-page playbook is a tombstone for good ideas. Reps don't read it. They Slack a colleague instead.

The playbooks that get used are 12 pages or less, organized around moments not topics: cold outreach, discovery, demo, negotiation, close, expansion.

Each moment gets one page. The page answers four questions: what's the goal, what do you say, what do you ask, what's the next step. Nothing else.

The one rule that makes a playbook stick: it must be built with the reps, not for them. The best lines come from your top performers. Mine the recordings. Copy what works.

Then run it as a living document. Every Friday, one rep contributes one improvement. After a quarter, you have an organic playbook the team owns.
